The 10,000 hour rule is wrong, and the real finding is more useful

You have heard this one. Ten thousand hours of practice makes you a master of anything. Put in the time, whatever the field, and expertise is the guaranteed payout at the end. It's on motivational posters. It's in countless keynote talks. It has launched a thousand New Year's resolutions.
It's also wrong, and the interesting part is that the person whose research it came from has spent years saying so.
Where the number came from
The 10,000 hours figure traces back to a 1993 study by the psychologist Anders Ericsson and two colleagues, who looked at violinists at a music academy in Berlin [1]. They wanted to understand what separated the very best from the merely good, and one of the things they found was that the top performers had, on average, accumulated a great deal more practice by their early twenties than the others.
That's the origin. What happened next is that Malcolm Gladwell picked the study up for his 2008 book Outliers, gave the approximate 10,000-hour figure a memorable name, and popularised it as a rule [2]. The Beatles in Hamburg, Bill Gates and his computer terminal, all of it hung on the same neat hook. It was a brilliant piece of writing and it spread like wildfire.
Ericsson, to put it mildly, did not agree with what his work had become. He pointed out repeatedly, right up until his death in 2020, that his study never proposed a magic number, that ten thousand was an average and not a threshold, and that the figure varied enormously between individuals and between fields. Some of the elite violinists had clocked far fewer hours. The number was a description of a group, not a target for a person.
The bit that actually matters
Here's the part Gladwell's version quietly dropped, and it's the part worth your attention.
The hours alone were never the point. The kind of practice was.
Ericsson's real subject was what he called deliberate practice, and it is a specific and quite demanding thing. It is not repetition. It is not showing up. It is turning up to each session with a clear sense of the particular weakness you are working on, attempting tasks designed to improve it, receiving feedback on where you fall short, and adjusting before trying again. It is effortful, it is uncomfortable, and it usually isn't much fun, and it's typically guided by a teacher or coach rather than done blind. That is the active ingredient. Not the clock.
Which is why you can find people who have done something for twenty years and are no better than they were after two. The classic example is driving. Most of us have tens of thousands of hours behind the wheel and are, being honest, mediocre drivers. We stopped improving the moment we became competent enough to stop paying attention. All those hours, almost no deliberate practice, almost no improvement.
When I put this to Professor Joe Devlin, a cognitive neuroscientist at UCL, for our recent whitepaper, he was blunt about the fantasy version:
"It's not that you put in your 10,000 hours and then you emerge somehow a completed world expert out of it."
The demoralising myth hiding inside the motivational one
There's a second belief tangled up in this, and it does real quiet damage. It's the flip side of "anyone can master anything with enough hours," and it goes like this: some people are just naturals. They pick things up effortlessly. You either have it or you don't.
Joe hears this constantly:
"There's this common myth that a lot of people have, that some people are just really good at things and they pick things up effortlessly."
Often, they are not finding it as effortlessly as it appears. They may simply be further along the path than you are, or they may have had coaching, practice or early exposure that you never saw. But from the outside, competence always looks like ease, and the conclusion you draw when you're struggling is that you must be the problem. You lack the natural gift, so why bother.
That belief can stop people learning before they have properly begun, and it rests on an illusion. The struggle isn't evidence that you can't. The struggle is the work.
What this means if you run training
So the myth is half right in a way that makes it worse than useless. Yes, getting good at something takes a lot of focused effort over a long time. No, hours logged do not equal expertise gained, and no amount of time substitutes for the quality of what you do with it.
To be fair to the full picture, deliberate practice isn't the whole story either. Later research, including a large meta-analysis across music, sport, games, education and the professions, found that deliberate practice matters a great deal but doesn't explain most of the difference between performers, and how much it explains varies a lot between fields [4]. Other things play a part. But the practical lesson for training survives that nuance intact: focused, well-structured effort is what moves the needle, and hours on their own do not.
That distinction should make anyone responsible for training deeply suspicious of how learning usually gets measured.
Open almost any learning platform and look at what it reports back to you. Hours logged. Modules completed. Courses finished. Every one of those is a measure of time served, dressed up as a measure of learning. They tell you a person was present, which is close to the least interesting thing you could know about them. They tell you very little about whether anyone got better at anything.
If training is supposed to build capability rather than simply convey information, then deliberate-practice research points to three things that need to be present, and most corporate training is missing all three. The learner has to know what specific thing they are trying to improve, because deliberate practice is impossible without a target. The activity has to stretch them beyond what they can already do, rather than letting them coast through on autopilot. And they need feedback, followed by a chance to adjust and try again. A great deal of mandatory training is carefully designed to demand almost nothing at all, which makes meaningful improvement unlikely. It may successfully hand over information. It is far less likely to build a working skill.
I'll be honest that this one lands close to home for me, and not from the trainer's chair.
A note from me. Like a lot of people, I've been "learning" a language on Duolingo for years. That demonic little owl has hounded me the whole way, and for a long time I was genuinely proud of my streak. The number kept going up. Then I'd land in the country, try to order a coffee, and stammer to a halt. I had a streak measured in years and I could barely hold a sentence. It was only when I started taking real lessons, turning up with specific things I wanted to fix and getting immediate feedback on them, that I started to properly learn. The hours on the app were real. They just weren't enough on their own.
That's the whole thing in one small, embarrassing story. Time alone is not the ingredient. Intention is what makes the time count.
The short version
The 10,000 hour rule is a misremembering of a real study, and the real study is more useful than the myth it spawned. Mastery doesn't come from logging hours alone. It comes from deliberate practice: focused, effortful, uncomfortable work, aimed at the specific things you can't yet do and guided by feedback. Anyone who tells you that time by itself is enough is selling the poster, not the science. And anyone who feels they're not a "natural" should remember that visible ease usually hides years of practice, coaching and early exposure you never got to see.
If you're designing training, stop counting hours and start asking a harder question: is anyone actually getting better? Because that's the only number that was ever worth anything.
